Operational leadership that scales to what you need now.
There are four ways to work with NGH Management, from a single focused engagement to ongoing operational leadership. Each comes in three tiers. The tier depends on the scope and complexity of the work.
-
For when you know the business could run more efficiently, but not what to tackle first.
The Operating Priorities Assessment turns a long list of competing ideas, or a sense that the business could run better, into a defined and prioritized set of initiatives the team can get behind. It starts with the priorities and pain points you already see. We define each one as a concrete, measurable initiative and rank them using a structured scoring method based on impact, effort, and risk. The result is a clear understanding of your initiatives, in the order they should be tackled, and ready to execute.
-
For a decision too important to make on instinct alone.
We define the goal, the criteria, and the options with you, then apply the Decision Clarity Method, a structured comparison that weighs the criteria and scores the options against them. You receive a written brief with the recommendation, the reasoning behind it, and the assumptions to watch, ready to act on or share with partners, a board, or advisors.
-
For an important project that has stalled, or a complex one that needs experienced leadership to deliver.
Internal initiatives typically stall for one of two reasons: they lose out to competing priorities, or the business does not have the in-house knowledge or experience to see a difficult project through. NGH Management brings both the experience to manage challenging, complex projects and the discipline to stay with the work through the difficult middle. We start by confirming the project is still worth doing, then take ownership and see it through. Not 80 percent. Not close enough. Done.

A fractional COO for when the business needs steady operational leadership, not a one-time fix.
You get one fractional COO. A dedicated senior leader accountable for your operations, for a fraction of the time and cost of a full-time hire, so you can focus on growth and your customers.
What your fractional COO covers:
Operational strategy: Turning the business’s goals into an operating plan and executing it with discipline, connecting strategy to a short list of priorities so the team works on what matters most, in the right order.
Process, systems, and automation: Identifying the processes that consume the most time without adding proportional value, then improving them in priority order. Depending on the process, that means standardizing one that was once bespoke, redesigning it, or automating it where automation is effective and secure.
Team leadership: Leading the management team and developing your people so the capability stays in the business. When it is time to add to the team, defining the role, writing the job description, onboarding the hire, and transitioning the business to a full-time COO or operations lead when its scale calls for one.
Scaling for growth: Building the processes and systems the business needs to grow.
Risk management: Surfacing the operational risks that threaten the business and addressing them before they become problems.
Interim leadership: Stepping in during a transition, whether the business is between full-time COOs or navigating significant change.
The path out of the founder’s trap
Your business can only grow as far as you can personally manage. As long as every decision runs through you, you are the ceiling.
Growing past that takes more than documented processes. It takes a team that runs the business without you, reliably and on its own. These milestones are how that capability is built. Once these capabilities are in place, you are no longer the bottleneck, and the business can continue to grow:
Direction set
The destination is documented
and every leader
states it the same way.
Decision rights understood
People know what they can decide without you, and the guardrails around it.
Sales made transferable
Your value story and methodology are codified so others can close a sale, run a kickoff and earn trust.
A documented methodology
and quality bar
Others can deliver at
your standard.
